When multiple changes ship simultaneously, attribution requires either a controlled experiment (A/B test) or an honest acknowledgement that the metric movement reflects the combined effect of all changes in the period. Noting co-launches and their likely contribution does not weaken the report; it increases credibility with analytically sophisticated stakeholders who know that clean attribution is rarely possible.
Revenue-adjacent metrics have the highest credibility: conversion rate, average order value, trial-to-paid conversion, and churn rate. Retention and NPS are broadly understood and accepted. Task completion rate and error rate are credible when connected to a support volume reduction that has a dollar cost. Pure usability metrics like SUS score or SUPR-Q require translation into business language to land with non-design executives.
Reports should include projects that did not move their target metric, with an explanation of what was learned. Selective reporting that omits failures undermines credibility over time and suggests the team is optimising for perception rather than learning. Framing a null result as a validated hypothesis that prevents future investment in the wrong direction is both honest and strategically useful.
Quarterly is the most common cadence, aligned with business review cycles. Annual impact reports provide a higher-level view suitable for headcount and budget discussions. Avoid monthly impact reporting unless the product ships at a pace that produces meaningful metric changes within a month, as the administrative overhead of monthly reporting often exceeds its strategic value.
The most common mistake is leading with design outputs (screens delivered, components built, research studies conducted) rather than business outcomes. Outputs are inputs to value, not value itself. An executive audience does not need to know that forty screens were redesigned; they need to know that the redesign reduced checkout abandonment by twelve percent.
