Open the GitHub Repo

What the Onboarding Design actually does

Designs the first-run experience so users reach their first moment of value as fast as possible.

Onboarding is not a tutorial. It is a sequence of decisions about what to show, ask, and defer so that a new user experiences the core value of your product before they lose patience. This skill covers the full first-run experience: the welcome screen, setup steps, empty states, progressive disclosure of features, and the moment the product finally delivers its promise.

The most common onboarding failure is premature asks, collecting profile information, payment details, or preferences before the user has any reason to trust the product with that information. The second most common failure is the empty state that leaves users staring at a blank screen with no idea what to do next. This skill addresses both by designing activation sequences that guide without overwhelming.

How it works

The skill maps the user's path from account creation to first moment of value in four stages.

Define Activation

Identify the specific moment of first value: the action a user takes that proves the product works for them. Everything in onboarding is optimized to reach this moment, and nothing else is required before it.

Audit the Current Flow

Map every step, screen, and ask between account creation and activation. Classify each step as required-for-activation, helpful-but-deferrable, or unnecessary. Cut or defer anything not in the first category.

Design the Empty State

For each screen that can appear blank before the user has data, design a purposeful empty state that explains the value of the feature, shows an example, and provides a clear first action to take.

Test and Iterate on Drop-Off

Run usability sessions focused on where users hesitate, backtrack, or abandon. Measure time-to-activation as the primary metric and iterate until it falls within the target range for your product category.

Onboarding is the designed sequence of steps. Activation is the outcome: the moment a user experiences enough value that they are likely to return. Good onboarding design is judged by whether it reliably produces activation, not by how polished the welcome screen looks.
An effective empty state does three things: it explains what will live in this space once the user takes action, it shows a realistic example so the user can picture the value, and it provides a single clear call to action that starts them. Avoid generic placeholder illustrations that give no information.
Ask for information only when it is required to deliver the first moment of value. Everything else, profile details, notification preferences, team invitations, should be deferred until the user has experienced value and has a reason to invest in the product.
The primary metric is time-to-activation: how long it takes from account creation to the first moment of value. Secondary metrics include step completion rates, drop-off by screen, and day-7 retention. Qualitative usability sessions reveal the reasons behind the numbers.
Self-serve products must get users to value without any human assistance, so the onboarding flow must be complete and self-explanatory. Enterprise products often involve an onboarding call or customer success contact, which changes the design goal: the flow needs to set context and build trust before that first conversation rather than replace it.
