What the Doherty Threshold actually does

Applies the Doherty Threshold to audit response patterns and design appropriate interventions where latency is unavoidable.

The Doherty Threshold, established by Walter Doherty and Ahrvind Thadani in 1982, holds that computer response times must be under 400 milliseconds for users to maintain their flow state. Above 400ms, users disengage from the task. Above 1000ms, they lose their train of thought. The threshold is not a guideline, it is a physiological reality grounded in human attention mechanics.

This skill applies the Doherty Threshold practically: auditing a product's response patterns against the 400ms threshold, identifying where latency is genuinely unavoidable, and designing loading states and optimistic UI patterns that maintain perceived performance even when actual performance cannot meet the threshold. The goal is a product where users feel the system is responding instantly, even when it is not.

How it works

The application runs through four stages from measurement to intervention design.

Response Time Audit

Measure actual response times for every significant user action in the product: page loads, form submissions, search queries, data updates, and modal openings. Classify each against the Doherty threshold: under 100ms (instantaneous), 100-400ms (fast), 400-1000ms (requires feedback), over 1000ms (requires progressive indication).

Latency Source Analysis

For each response time over 400ms, identify whether the latency is reducible through technical optimization (caching, prefetching, query optimization) or structural (third-party API dependency, necessary computation). Technical latency is an engineering problem. Structural latency is a design problem requiring a perceived performance solution.

Loading State Design

Design loading states appropriate to each latency tier. Skeleton screens for content-rich loads over 400ms. Spinner or progress bar for process-type operations over 1000ms. Optimistic UI for user-initiated state changes (like, save, submit) where the success state is the overwhelmingly probable outcome.

Optimistic UI Implementation

Define the optimistic UI pattern for each applicable interaction: show the success state immediately on user action, revert with an error state only if the operation fails. Document the failure reversion design for each interaction. Optimistic UI dramatically reduces perceived latency for common interactions like submitting forms and toggling settings.

The Doherty Threshold was established in the 1982 IBM Systems Journal paper by Walter Doherty and Ahrvind Thadani. Their research showed that when computer response times fell below 400ms, user productivity increased non-linearly, because users could maintain their cognitive flow state without being interrupted by waiting. The 400ms number is the upper bound for responses that feel immediate to human perception.
Optimistic UI is the most effective design tool for maintaining flow below the Doherty Threshold when actual response times cannot meet it. By showing the success state immediately and reverting only on failure, the user experiences zero latency on the interaction. The actual API call runs in the background without interrupting flow. Optimistic UI is appropriate when failure rates are low and reversion is visually manageable.
Skeleton screens work best for content-loading scenarios where the layout is known in advance and the user is waiting for data to populate it. They reduce perceived latency because they show the structure immediately. Spinners are appropriate for process-type operations (uploading, processing, generating) where the output structure is unknown until completion. Avoid spinners for content loads that could use skeleton screens.
Interactions under 100ms feel instantaneous to users. Between 100ms and 400ms they feel fast but perceptibly have a response time. At this range, no loading state is needed but the response should still be visible: a button state change, a brief animation, or a micro-interaction that confirms the action was registered. Between 400ms and 1000ms, a loading indicator is required to prevent the user from repeating the action.
Use a combination of objective measurement (page timing APIs, Lighthouse performance scores, Core Web Vitals) and subjective testing with users. In usability testing, ask participants to rate how fast the product feels after completing key tasks, and compare before and after loading state improvements. A product can have poor Core Web Vitals but feel fast if the loading states are well-designed, and vice versa.
