Open the GitHub Repo

What the Design Token Audit actually does

Identifies where your token system has broken down so you can restore consistency before the inconsistency compounds.

Token systems degrade over time. Engineers hard-code values because a token does not exist. Designers create new tokens without checking whether the value already exists under a different name. Token names drift from the naming convention as the system grows. The result is a codebase with 47 slightly different shades of grey, none of which reference a token.

A design token audit surfaces these failures systematically: tokens that are defined but never used, raw values used in place of tokens, naming inconsistencies, and coverage gaps where the system should have a token but does not. The audit produces a prioritized remediation plan rather than just a list of problems.

How it works

The audit runs through four analysis layers, each targeting a different class of token hygiene problem.

Inventory Collection

Extract the full token inventory from all sources: Figma token files, Style Dictionary configuration, generated CSS custom properties, and any platform-specific token outputs. Produce a unified list with each token's name, value, and the platforms it is exported to.

Usage Scanning

Scan the codebase for raw values matching each token's value. A hex colour, a spacing value, or a font size that appears hard-coded in a stylesheet when a token for that value exists is a token hygiene failure. Scan Figma files for detached styles and raw values in the same way.

Naming Analysis

Check every token name against the naming convention. Identify tokens that violate the convention, duplicate tokens with the same value under different names, and tokens whose names no longer match their values. Flag each for rename or consolidation.

Coverage Gap Assessment

Compare the token inventory against the design system's intended scope. Identify categories with no tokens (elevation, motion, border radius are commonly missing) and components that reference values not covered by the token system. Produce a gap map with priority tiers for remediation.

Write a regex search for common value formats: hex colours, rem and px values, and font family names. Run it across the stylesheet directory and component files. Match each found value against the token inventory to identify which ones have a token equivalent that is not being used. Most modern codebases will surface dozens of violations this way.
Semantic-primitive naming confusion is the most common issue. Teams create tokens like 'color-blue-500' (primitive) and 'color-primary' (semantic) but use them interchangeably in the codebase. The audit should identify every place a primitive token is used where a semantic token exists, since primitive references break when the semantic value changes.
Fix high-frequency violations first, since they produce the most inconsistency. Within that group, prioritize colour tokens over spacing tokens because colour inconsistency is more visually apparent. Token name violations that do not affect output values are lower priority than duplicate tokens that represent maintenance risk.
No. First confirm that they are genuinely unused and not referenced in a context the scan missed (a third-party library, a native mobile client, or a marketing site). Then mark them as deprecated with a removal date rather than deleting immediately. Silent deletion of tokens breaks consuming code without warning.
A lightweight audit, checking for new raw value usage and naming convention violations, should run quarterly. A full audit covering coverage gaps and duplication should run annually or before a major design system version release. Automated tooling can run the raw value scan on every pull request if the team wants continuous hygiene monitoring.
